vendor consolidation
01 · the challenge
The challenge
Eighteen separate vendors across the group. Each site managed its own contracts, its own logins, its own quirks. Tronc was calculated by hand at the end of every shift. Group-wide reporting meant somebody at head office stitching CSVs together on a Monday morning. Nobody could answer simple questions like "how did Site A do versus Site B last weekend" without an afternoon of chasing.
02 · the approach
How we approached it.
- 01
Vendor consolidation: 18 → 8
Audited every contract across the estate. Killed duplicates. Renegotiated the keepers. Moved to single-supplier where it made commercial sense.
- 02
Tronc automated across all sites
Replaced hand-calculated tronc with an automated system tied to the rota and the till. Fair, transparent, distributed weekly with no admin overhead.
- 03
Group-wide reporting in one dashboard
Sales, labour, footfall and weather across every site, in one place. Site-versus-site benchmarks. Group-versus-sector context. Daily email at 07:00.
- 04
Single point of contact for every platform
Preshift sits between the group and every vendor. GMs no longer wait on hold for a vendor who doesn't know their setup. We do.
- 05
Quarterly reviews
Every quarter we walk the numbers together. What's working, what isn't, what's next.

point of contact for the group
daily group-wide report
The group went from chasing vendors to having one number to call. Tronc that used to eat the back of a Monday now runs in the background. Reporting that used to be a Tuesday afternoon job now lands at 07:00 every morning, before head office is at their desk.
“Notable efficiencies. Significant savings on variable costs. With data to prove it.”
