The challenge
An estate spread across multiple countries, run by multiple internal teams, with multiple vendors landing technology on different sites in different timeframes. POS rollout running alongside reporting tooling, alongside back-office integrations, alongside compliance and security requirements that don't bend. Every site has its own constraints: opening hours that have to be respected, infrastructure that has to be coordinated with the base it sits on, and approval chains that aren't optional. Nobody at NAAFI head office had the bandwidth to chase every vendor across every time zone, every week, and still keep the day job moving.

How we approached it.

Programme-managed every workstream
Owned the schedule across vendors, internal teams and on-site contacts. One plan, one set of milestones, one person on every weekly stand-up making sure each thread held. Status, blockers, dependencies and risks in one place.

Vita Mojo POS rollout coordinated
Configuration, training and go-live across territories. Feature requests around theoretical cost tracking for modifiers and scanner workflows raised, scoped and tracked through to delivery. Same setup standards from the first site to the last.

Vendor coordination across time zones
Daily standups with the UK PMO, weekly check-ins with the on-site teams, async handoffs to overseas locations. Nothing waiting on the wrong inbox to be open. No vendor lost in the gap between two calendars.

Single weekly view of the programme
Head office sees the same picture every week. Each workstream against its own milestones, each milestone against the trading week it's meant to land in. No surprises at the steering committee.

Same go-live playbook at every site
Whether the site sits in the UK, Germany or further afield, opening day looks the same: training package signed off, hardware ranged, integrations tested end-to-end, and a 24-hour support window staffed by Preshift before the local team takes the keys.
